Ed and Mike, you might also want to try some good-quality smoking wood. Although the hickory dowels from SI are good hickory, I've found they are sometimes a little dry. When I use fruit woods, from places like fruitawood.com or mainegrillingwoods.com, I don't get combustion. I've also found (as Steve said) that placing the wood on the solid metal, in the middle of the smoke box, helps. It heats really fast when directly over the holes on the bottom - especially with the bigger elements in the 2 and 3.
